    On-prem server or cloud workspace? 5-year TCO comparison for SMBs (2026)

    The question "should I replace my server or move to the cloud?" lands on every SMB owner's desk somewhere between year 4 and year 6. The vendor of the existing server sends a quote for a new one — usually €8,000 to €15,000 — and the choice looks simple: buy a new server, or migrate.

    But the real costs aren't in that one quote. They're in the years that follow. In this article we run the honest numbers for a typical 25-seat SMB on what an on-prem server *really* costs over 5 years versus a cloud workspace at a specialised MSP like us. No sales pitch — just the numbers.

    The 5-year math: 25 workspaces

    Realistic profile: SMB with 25 employees, one central server (or a small two-node cluster), Microsoft 365 licences, a backup solution and an external IT partner billing per hour.

    Difference: €80,900 — €56,000 = €24,900 in favour of the cloud workspace over 5 years.

    Hidden on-prem costs that aren't in the quote

    Four cost lines we rarely see counted in the on-prem proposal:

    1. Time of your own people. Someone calls IT, someone waits for the engineer, someone logs extra time when the server is slow. Conservative estimate: 1 hour per employee per month × 25 people × €40/h = €1,000/month or €60,000 over 5 years. With a well-managed cloud workspace this drops to near zero.

    2. Downtime impact. The average SMB server has 4-8 hours of unplanned downtime per year (Uptime Institute Survey 2024). At 25 employees × €40/h that's €4,000-€8,000 of lost productivity per year.

    3. Cybersecurity gaps that don't follow. A server in a comms cabinet doesn't get 24/7 SOC monitoring, automatic OS patching within 24h or geo-redundant backup. If your sector touches NIS2 or NEN 7510, you have to solve this yourself — typically €5,000-€15,000 extra per year.

    4. Replacement-cycle friction. Replacing a 5-year-old server means a project, migration downtime, data dip risk and a vendor that may no longer respond well. Cloud migration takes that friction once. Server replacements repeat it every 5 years.

    When on-prem still wins (3 scenarios)

    We're honest: cloud workspace isn't always the right call. Three situations where on-prem (or Windows 365) fits better:

    1. Heavy 3D/CAD apps without a cloud equivalent. Vertical software requiring GPU acceleration with no cloud version yet — older AutoCAD, SolidWorks or specific architect software not yet sufficient on a graphical cloud.

    2. Unreliable internet. On an industrial estate without fibre, or in an area with frequent outages, a local server may be more stable than an internet-dependent workspace. (Our advice in this case: upgrade the connection first — almost always cheaper than running your own server.)

    3. Strict data sovereignty requirements. Some government or compliance regimes require data to physically stay on-site. Rare in the SMB space, but real in defence- or government-adjacent sectors.

    In all other cases — and that's 90% of the SMB market — cloud workspace wins on TCO and operational quality.

    TCO FAQ

    My server is already 3 years old. Is it worth switching now? Often yes. We model the "wait until end-of-life" path versus an early migration. In about 60% of cases we run, switching early breaks even within 18-24 months — especially if you've had incidents.

    What about internet costs? A cloud workspace needs reliable internet (minimum 50/20 Mbps, fibre preferred). For most SMBs this is already in place. For 25 workspaces we recommend 200/200 Mbps — typically €100-€150/month, often part of an existing networking contract.

    What if my workspace temporarily has no internet? We use Microsoft OneDrive and Microsoft 365 Apps that work offline for standard office tasks. Vertical software (Exquise, Exact etc.) needs a connection — same as a local Citrix setup, by the way.

    Can I exit at any time? With us: yes, monthly cancellation. No 36-month lock-in. That fits our principle: if we don't serve you well we don't deserve your business.
